Crucial Conversations: One-page handout for first-time managers
What it is (and why it matters)
- A crucial conversation = high stakes + strong emotions + opposing opinions.
- Goal = get results and strengthen relationships, not “win.”
Mindset: Start with Heart
- Ask: What do I really want for me, them, and the relationship?
- If emotions spike, pause and restate your purpose.
- Example: “I want a sustainable on-call rotation and for you to feel supported.”
Spot it: Learn to Look
- Watch for silence (avoiding, withdrawing) or violence (interrupting, blaming).
- Name it briefly: “I’m noticing we’re talking past each other—can we reset?”
Make it Safe (Mutual Purpose + Mutual Respect)
- Contrasting: “I don’t want to question your commitment; I do want to align on quality.”
- Apologize when you’ve broken respect. Rebuild purpose with CRIB:
- Commit to mutual purpose; Recognize the purpose behind their strategy; Invent a mutual purpose; Brainstorm new strategies.
- Example: Product vs. tech-debt debate → align on “reliability that protects revenue,” then explore options.
Master Your Stories
- Separate facts from stories (assumptions). Watch for Victim, Villain, Helpless stories.
- Replace with a fuller story: “The fact is the deck was late; I’m telling myself you ignored the deadline—what’s your view?”
- Example: Slack message unanswered ≠ “They don’t care.” Ask first.
STATE your path (how to speak up clearly)
- Share your facts (most neutral first).
- Tell your story (your interpretation).
- Ask for others’ paths.
- Talk tentatively (“I’m wondering if…”).
- Encourage testing (“What am I missing?”).
- Example opener: “Two deadlines slipped this month (facts). I’m worried our launch is at risk (story). How do you see it? What factors are we not addressing?”
Explore Others’ Paths (how to listen)
- AMPP: Ask, Mirror (reflect emotions), Paraphrase (check understanding), Prime (offer a guess if they’re stuck).
- Example: “You seem frustrated (mirror). It sounds like scope keeps changing (paraphrase). Did I get that right?”
Move to Action (close the loop)
- Decide how to decide: Command, Consult, Vote, or Consensus—be explicit.
- Convert talk to trackable actions: Who does What by When, and How we’ll follow up.
- Example: “You’ll draft the rollback plan by Wednesday 3 pm; I’ll review by noon Thursday; we’ll meet Friday to sign off.”
5-minute prep
- Clarify outcome and nonnegotiables.
- List 1–2 facts that matter most.
- Identify the likely safety risk and your safety tool (apology, contrasting, CRIB).
- Plan your opening STATE sentence.
During the conversation
- Start with intent: “My goal is…”
- Facts first; then your story; then ask.
- If safety drops, stop content and fix safety.
- Listen with AMPP; summarize alignment.
- Decide and document next steps.
After the conversation
- Send a brief recap (who/what/when).
- Calendar the follow-up.
- Reflect: Did results and relationship both improve?
Pocket phrases (plug-and-play)
- Intent: “My intent is to solve this together and keep our working relationship strong.”
- Facts: “The specific fact I’m looking at is…”
- Tentative story: “I’m wondering if…”
- Invite: “How do you see it?” “What would good look like for both of us?”
- Safety reset: “I may have come in hot—sorry. I want the same thing you do: [shared purpose].”
- Close: “Let’s capture owners and dates so we don’t lose momentum.”
Real-world quick scenarios
- Missed deadline: “Twice this sprint the API was late; I’m worried about reliability. What’s getting in the way, and what support would help?”
- Star performer, rough teammate: “Your output is strong; I’m hearing concerns about collaboration. I want both high impact and a healthy team—can we look at specific moments and agree on norms?”
- Priority conflict with peer: “You need feature A; I need stability. Our shared purpose is a smooth launch. What options hit both targets?”
Success test
- Did we move from positions to shared purpose?
- Do we have clear owners, dates, and a check-in?
- Did respect stay intact—or improve?
